PMax Is Not Magic: How to Actually Get ROAS Out of Performance Max
Performance Max is Google’s automated, multi-channel campaign type — and one of the most misunderstood products in the paid media stack. Run badly, it burns budget on irrelevant inventory. Run well, it can deliver some of the strongest ROAS in your account. This is the playbook our PPC team uses on every PMax build.
Get conversion tracking right before you launch
PMax optimises toward conversions. If your conversions are misconfigured, the algorithm optimises toward the wrong thing — fast. Audit your GA4 events, ensure server-side tagging where possible, set sensible conversion values, and exclude pseudo-conversions (newsletter signups, scroll depth) from the bidding signal.
Asset groups that feed the algorithm
PMax wants creative variety. Each asset group needs 5+ headlines, 5+ descriptions, multiple landing pages, 4+ high-quality images per orientation, and at least one short video. If you can’t supply video, use the auto-generated one as a starting point and replace it with a real one within two weeks. Our in-house creative team can produce the assets.
Audience signals — not targeting, signals
PMax doesn’t restrict targeting based on audience signals; it uses them as starting hints. Feed it your customer match list, lookalike audiences, in-market segments relevant to your offer, and remarketing pools. The signals shape the algorithm’s first 1,000 impressions; from there it explores.
Exclusions and brand splits
Two non-negotiables: exclude your brand search terms (let standard Search handle those), and exclude placement categories that don’t fit (gambling, sensitive content). PMax doesn’t expose all placements by default — use Insights reports to see where your spend went and add exclusions weekly.
Landing pages that close the loop
PMax sends traffic to the URL you tell it to. That page needs to load fast (under 2.5 seconds LCP), match the ad intent, and have clear conversion paths. We build these in-house — see our web design service.
Reporting that tells you the truth
The default PMax report is misleading. Build a custom report that segments by asset group, shows search-term insights, and ties revenue back to specific creative themes. If you’re not segmenting at this level, you can’t optimise.
